The problem, in business terms
Modernization gets framed as replacement, and the question that matters goes unanswered: how much interruption the business tolerates, what can be rolled back, and how fast. Without that, the project runs until something fails in production.
How we approach it
- One explicit decision per system. Every system gets one of four: keep, modernize, replace or retire. Retire is the most profitable one and the one almost never used.
- Coexistence is costed and has a switch-off date. Old and new run in parallel for as long as needed, with synchronization solved, the cost of those months in the budget, and a date with an owner.
- Done is defined by adoption, not by delivery. The project closes when the department works in the new system and nobody uses the old route any more, not when the sign-off is signed.
